No article in ICODA’s sample appeared before Ledger’s own statement on the CryptoBilis drain. After it, others filled Google, Reddit, AI answers and local languages. ICODA’s hour-by-hour study turns that into recommendations with a channel and a time frame for each step.
ICODA, a growth marketing agency for Web3 and iGaming brands, has published crisis-response recommendations based on its October 16 research, Anatomy of a Crisis: How the Ledger Story Spread.
The study followed the October 9 CryptoBilis incident. Criminals fitted genuine Ledger devices sold by a Southeast Asian reseller with an implant that captured recovery phrases, which Ledger confirmed on October 10. Bitquery counts $102 million stolen from 324 wallets; Ledger has not confirmed a total. Ledger’s first statement came 8.5 hours after the first drain and five hours after the first victim post on Reddit. It set the agenda for media in 15 languages, but for the next six days others told the story.
Before a crisis: three things to do
- Be ready to remove a reseller or retailer from your site within one hour, and keep an incident-page template in your main markets’ languages with a fixed “confirmed / not confirmed” format.
- See what ranks for “[brand] hack,” “[brand] scam” and “[brand] safe,” and ask ChatGPT, Perplexity and Gemini “Is [brand] safe?” Open every page they cite.
- Name who posts from the main account when support is overloaded, who can pause scheduled content, and who in legal and security signs off statements.
First hours: a holding statement on X
Monitor Reddit, X and on-chain trackers for clusters of complaints. Publish a short holding statement as soon as the basics are confirmed: what is known, what customers should do, when the next update comes. Name the partner involved only after you have verified its role. Ledger’s statement, posted from @Ledger_Support, named the reseller, paused its sales and told buyers not to set up devices. It drew 4.7 million views as of October 16, the most of any post about the incident.
Hours 1 to 24: your own site and Reddit, in the victims’ languages
Publish one incident page within 24 hours, in English and the languages of the most affected markets, and add the rest as the facts are verified. Tell customers what to do: Ledger told buyers to move funds to a new device with a new recovery phrase. Warn about fakes: on October 10, seven of eight US organic results for “ledger live” were lookalike sites. Ledger’s response page appeared six days after the drain, in English only. The reseller was Malaysian, yet 2 of the 1,018 articles in our Google News sample were in Malay.
Open a Reddit thread labelled official and pin it (in a community subreddit, with the moderators’ agreement): timeline, confirmed facts, unconfirmed items, answers to the top questions. A Reddit thread was the first Google result for “ledger hack.”
“Reddit is one of the strongest layers of trust a crypto brand has,” said Anastasia Marmuzevich, Online Reputation & PR Manager at ICODA. “You have to go into the platform and take the initiative there, for example with an official thread that holds the timeline and answers people’s questions.”
Days 2 to 7: reply where claims spread, and fix the pages AI reads
Three outside posts drew 7 million views as of October 16, and two carried claims that were not confirmed. Answer under the viral post in one line: confirmed, under investigation or not confirmed. MediaMarktSaturn confirmed the removal in all its countries, but Ledger’s update came 23 hours after a buyer called for a recall, drew 193,000 views and got a Community Note because one store was still selling devices.
Update the pages AI engines cite while the crisis runs, reseller and safety pages first. ChatGPT, tested through its API, called buying at MediaMarkt “generally” safe, citing Ledger’s own reseller list, which still showed MediaMarkt as authorized three days after the chain pulled the devices. Then check that your incident page ranks for “[brand] hack” and “[brand] safe.” In US results on October 16, a day after publication, Ledger’s response page ranked for neither query, and a Tangem ad sat at the top of both.
The study combined X, Reddit, Google Trends, 1,018 news articles, Google results in six countries and 40 AI answers (API models with web search, one run per question, three repeated, October 16).
